Weighted Decision Matrix
A weighted decision matrix compares options on more than one criterion at once. Each criterion gets a weight for how much it matters, each option gets a score on each criterion and the weighted total ranks the options. It suits decisions where no single number, such as cost or expected value, captures everything that matters.

How it works
Scores run from 1 (poor) to 5 (strong). Weights are relative, so 30, 20 and 50 work the same as 0.3, 0.2 and 0.5.
In the sample, the city hotel ballroom scores 2, 4, 5, 4 and 5 against weights of 30, 20, 25, 15 and 10, for a weighted score of (60 + 80 + 125 + 60 + 50) / 100 = 3.75. The chart splits each total by criterion, so you can see whether a winner leads on what matters most or gathers small amounts everywhere. If a small change to one weight reorders the top 2 options, the decision rests on that judgement, so agree that weight first.

Use a decision tree when the main difficulty is uncertainty about outcomes and the options can be compared in one measure, such as profit. Use a weighted matrix when the outcomes are fairly clear and the options differ on more than one measure.
